How Leading Indicators Predict the Lagging KPI
Members who use multiple services (borrow + attend programmes + use digital) are 3.2x more likely to renew than single-service users. Monthly touchpoint frequency above 2.5 correlates with 89% retention. Reading programme participants show 18% higher retention than non-participants. These leading indicators move weeks before the retention number changes, giving you time to intervene.

You Already Know How to Find Leading Indicators
In Module 2, you used the Factors-Signals-Data framework to define your data requirements. That framework is a leading indicator discovery tool, you just weren't calling it that.
| Module 2 Framework | Leading/Lagging Role | What It Does | Retention Example |
|---|---|---|---|
| Factors | Leading Indicator The upstream driver |
Identifies what influences the outcome, what moves before the KPI changes | Multi-service engagement, touchpoint frequency, programme participation |
| Signals | Early Warning The observable movement |
Shows you the leading indicator is changing, your chance to intervene | Borrowing drops after programme ends, members go 60+ days without a visit |
| Data | Measurement System What you collect |
The specific data you track to monitor the signals, your leading indicator dashboard | Service type per member per month, days since last transaction, programme attendance by format |
| Decision Outcome | Lagging Indicator The topline KPI |
The result you're trying to achieve, tells you what already happened | Active Member Retention Rate: 73.6% |
For your FY26 workplan: Look at the Data Requirements Worksheet you completed in Module 2. Your factors are your leading indicators, they belong in Field 3 (Output Indicators). Your decision outcome is your lagging indicator, it belongs in Field 4 (Outcomes / Topline KPIs). You've already done the hard work. Now label it correctly.
The Key Insight
Your FY26 workplan likely reports Active Member Retention Rate as an outcome KPI. That's correct, it belongs in field 4 (Outcomes / Topline KPIs). But if Retention is the only thing you track, you'll only know there's a problem after members have already lapsed. The leading indicators: multi-service engagement, monthly touchpoints, programme participation, belong in field 3 (Output Indicators). They tell you now what Retention will look like in two months. Track both. Report the lagging number. Manage the leading ones.
Mapping to Your FY26 Workplan Template
| Workplan Field | Indicator Type | Example | What It Tells You |
|---|---|---|---|
| Field 3: Output Indicators | Leading | Multi-service engagement rate, avg monthly touchpoints, programme participation count | Are we doing the things that drive retention? (Actionable now) |
| Field 4: Outcome / Topline KPIs | Lagging | Active Member Retention Rate (>75%), Active Member Share (>25%) | Did the things we did actually work? (Retrospective) |
